How to Build a Marketing Dashboard: Metrics, Layout and Data Quality

Shusaku Yosa

マーケティングダッシュボードの作り方|KPIを一目で把握する設計術

A marketing dashboard brings objectives, results and variances together to support a decision. It does not have to be real time. Choose refresh frequency from the need: monthly investment review, weekly optimization or incident monitoring.

Start with the audience and decision, define the metrics and source data, sketch one page, reconcile the numbers, and test it in an actual review meeting.

Separate leadership and operational views

Audience

Decision

Useful content

Leadership

Outlook, allocation and required support

Bookings, contribution, budget and major risks

Campaign owners

Which audience, channel or step needs attention

Qualified volume, cost and stage progression

Operators

How to resolve a failure or missed task

Refresh failures, unhandled work and tracking issues

Use the same definitions, but different starting levels of detail. Leadership should be able to open an explanation rather than face every operational field at once.

A one-page monthly review layout

The following is fictional, not Xtrategy performance data.

Area

Example

Purpose

Header

Period, preliminary/final status, currency, updated time and exclusions

Establish whether the data is usable

Top row

JPY9m new bookings against JPY10m target; JPY1.5m cost against JPY1.4m budget

Show outcome and cost gaps

Middle left

Six-month trends in counts and costs

Distinguish temporary and persistent changes

Middle right

Qualified leads, opportunities and cost by channel

Select the next investigation

Bottom

Hypothesis, action, owner, due date and unresolved items

Connect reporting to execution

Use appropriate axes and labels; do not exaggerate differences or rely on red/green color alone.

Define metrics before connecting data

Metric

Definition

Source and owner

Qualified leads

New eligible contacts after deduplication

CRM / marketing

Opportunities

Specific buying needs with opportunity IDs

CRM / sales operations

Cost

Agreed media, production and operating scope

Cost ledger / finance operations

Qualified-lead cost

Total included cost / total qualified leads

Aligned-period sources / analyst

Add period, currency, tax, time zone, exclusions, delay and incomplete-data rules. Keep customers distinct from inquiries and pipeline distinct from won bookings.

Aggregate from numerators and denominators

If channel A has ten outcomes from 100 entries and B has 45 from 900, the combined rate is 55 / 1,000 = 5.5%, not the 7.5% average of 10% and 5%. Recompute rates from their underlying counts.

Joining one company to many contacts or opportunities can duplicate company-level costs. Check record counts and totals before and after each join, using the correct unit and ID.

Verify freshness, connection and sharing

Google Cloud's freshness guidance explains that refresh behavior depends on the data source and caching. Opening a dashboard now does not make its underlying data current.

Confirm supported sources, plan requirements, connector fees, limits, source delays, refresh failures, viewer/editor/export permissions and credential ownership. Do not assume every tool provides every automatic integration or alert. Share only the detail the intended audience needs.

Finally, reconcile a sample manually against the source, test period filters and distinguish missing data from zero. In the first meeting, record what changed, whether the data is reliable, what needs investigation and who will act. Revise charts that never support a decision.

Connect execution, costs and reviews

Xtrategy supports project management, monthly budgets and actuals, and customer and deal records. Use a 30-day free trial to evaluate the workflow against your team’s needs.
